Focused on the project
Our client is an organization that seeks a harmonious balance in the cost of insurance. The institution was consolidated in the provision of coverage, and decided to venture into the Motor, Fire and Personal Accident branches, until it eventually offered all the coverage possibilities. Today, it has consolidated its position as one of the most important insurance companies in Argentina, with almost 1,500 employees distributed throughout the country.
The project focuses on migrating an application that currently uses an almost obsolete technology, known as Oracle Forms. This application is fundamental for the management of practically all the areas involved in the client's business and administration, since it has more than a thousand modules.
In addition, the client faced challenges due to the lack of organization in their systems area. They had no knowledge of agile methodologies and there was limited internal communication. The main objective of the project is to perform a successful migration of the application, modernizing its technology and ensuring its full operation in a more updated environment. At the same time, it seeks to improve the structure and efficiency of the client's systems area, introducing agile methodologies and fostering better communication between the teams involved.
Our approach to address the challenges focused on a comprehensive strategy comprising three fundamental pillars:
Technical and Organizational Mentoring:
We implemented a customized mentoring program, providing teams with the technical support and advice needed to master new technologies and develop key skills. In addition, we offered guidance in the organization of the teams, fostering a culture of collaboration and efficiency throughout the company.
Agile Methodologies:
We introduced agile methodologies into the development and project management processes. By implementing agile frameworks such as Scrum and Kanban, the company was able to streamline solution delivery and adapt quickly to changing market needs.
Micro Application Development:
To facilitate migration and enable more modular management of systems, we developed micro applications using cutting-edge technologies. Java Spring on the backend and Angular on the frontend were the key technologies chosen to ensure optimal performance, scalability and user experience.
During our involvement in the migration, we made several technical proposals that have resulted in significant improvements:
• Implementation of web components
• Development of microservices
• Creation of custom libraries
• Implementation of handlers and autonomy for micro-applications
• Improvements in the user interface and user experience
• Changes in work methodologies and processes using Jira
Growth and Future Challenges
Thanks to the effectiveness of the proposals and the success of the migration, we were able to expand the team with highly qualified personnel. At the beginning of 2023, due to the magnitude of the project and the necessary development times, the client decided to increase the work groups to accelerate the project. Currently, the Flock team has a total of more than 30 people, including:
After an extensive and in-depth analysis of the variables, as well as the goals established in terms of optimization and cost improvement, the survey process began with a team that included a functional analyst and a technical leader specialized in the industry. With the objective of defining in greater detail, adjustments were made to obtain a planning that was in line with the need. We built autonomous work cells that integrated specialized talents:
